Alibaba is one organization whose success can largely be attributed to effective leadership, with Jack Ma\'s style of leadership providing valuable lessons for other organizations in varied sectors and industries. With a participative leadership approach, strategic thinking, effective communication, focus on teamwork, commitment to integrity, a customer-centric culture, and attention to employee empowerment, Alibaba has become the largest ecommerce company in the world in less than two decades. This is without a doubt a huge achievement for the organization. Led by its charismatic, visionary, and fun-loving founder, the organization is an example of how effective leadership creates unique competencies and capabilities for an organization in an ever more competitive and dynamic business environment.
Introduction
One factor that differentiates successful organizations from the rest is leadership. Successful organizations tend to be characterized by leaders with a unique set of skills, capabilities, and traits that incline the organization towards triumph in an ever more complex business environment (Bertocci, 2009). Alibaba Group (Alibaba) is one such organization. In a little less than two decades, the organization has become a force to reckon with in the rigorously competitive global ecommerce industry. The success of the Chinese ecommerce firm has in large part been attributed to the unique leadership style of its founder Jack Ma, one of the most celebrated business leaders in present times. This paper evaluates the application of a number of leadership concepts at Alibaba. Following a brief background of the organization, attention is particularly paid to leadership style, strategic thinking, emotional intelligence, communication and leadership, the development of high performing teams, organizational culture and climate, as well as ethics.

Founded in 1999, Alibaba is a Chinese ecommerce company that mainly provides an online marketplace for businesses and consumers. Leadership Style
Leadership essentially denotes the process of influencing a group of people to achieve a defined goal or objective (Lussier & Achua, 2012). This process takes different forms, often depending on the leader\'s personality, philosophy, and experience. In other words, there are different styles of directing followers, executing plans, and motivating people. For instance, some leaders favor an autocratic approach where virtually all the decision-making authority rests with the leader, while others espouse a democratic approach where followers are given an opportunity to participate in decision making. Other leadership styles tend to be task-oriented, while others tend to be people-oriented. Every style of leadership has its own merits and demerits, and its use usually depends on the leader (Bertocci, 2009). Generally, while there could be similarities, no two leaders exhibit entirely the same approach to leadership.
Jack Ma\'s style of leadership has been particularly unique. Though it may be quite difficult to classify his style of leadership into the common leadership styles, Jack Ma\'s approach tends to mirror the democratic or participative structure. This is particularly exemplified by Alibaba\'s governance structure in which executives have the power to choose and question the board of directors (McGregor, 2014). This structure stems from Jack Ma\'s idea of partnership, which was the basis of the company\'s inception. Together with his wife and friends, Jack Ma formed a partnership that would later turn out to be a phenomenal success. Ever since, the idea of partnership has become deeply ingrained in the organization\'s culture. Under this structure, managers operate like partners and collaborate in decision making. More interestingly, the annual letter to shareholders is not always written by Ma or the CEO -- usually, in the spirit of partnership, top managers (partners) take turn in penning the letter (McGregor, 2014). Jack Ma also stepped down as the CEO in the beginning of 2013, further portraying his inclination towards participative leadership.
Some commentators have termed Jack Ma\'s approach as quite unorthodox for an organization of such magnitude, arguing that it may undermine the independence and efficacy of the board (Zakkour, 2014; McGregor, 2014). Nonetheless, Jack Ma believes that this approach is important for eliminating or reducing hierarchy and bureaucracy. He believes this unconventional style is what has made Alibaba what it is today. It gives employees the power to question management decisions and offer their input. A democratic approach to management has even cultivated an inclusive environment at the organization. Today, Alibaba has greater gender diversity in top management than most Silicon Valley firms (McGregor, 2014). On the whole, as Alibaba has demonstrated, the era of one-man shows as far as leadership is concerned is long gone -- effective leaders are those that view their followers as important collaborators in the organizational decision making process.
Alibaba\'s desire for partnership was also evident during the company\'s early days. At an early stage, Jack Ma was willing to learn from the best (Zakkour, 2014). This was important as he did not have any background in technology. He brought foreign executives to the company, from both the West and the East. He also befriended executives of big names such as America\'s Yahoo and Japan\'s Softbank. This was quite unusual as one would expect a Chinese startup to be quite reluctant to open its doors to Westerners. Ordinarily, ego would stand in the way of forming relationships with foreigners due to the fear of losing control. For Jack, however, forming relationships with foreign executives was crucial for the growth of the company. He obtained valuable technology insights and management expertise that turned out to be important pillars for the company\'s growth. Some of the executives even became investors in the company, further accelerating its growth. Alibaba\'s spirit of partnership is still evident today.
Strategic Thinking
Several aspects exemplify effective leadership. One aspect is strategic thinking, which essentially refers to the process of envisioning the future (Bowman, 2016). It involves visualizing the bigger picture. An organization constantly thinks about the future and consistently seeks out opportunities to create competitive advantage in an increasingly dynamic business world. Indeed, the business environment is inherently complex -- technology, customers, regulations, and markets keep on changing. Overcoming this complexity requires leaders who can think past the complexity (Bertocci, 2009). Based on a careful evaluation of the environment in which an organization operates, strategic thinkers challenge conventional thinking and envision different possibilities in the future with the aim of creating long-term competitive advantage. Without strategic thinking, an organization may not thrive in the future. Instances of powerful organizations failing or collapsing due to deficiencies in strategic thinking are not uncommon.
Alibaba is an ideal example of strategic thinking. It is unlikely that the organization would have achieved the success it has achieved so far without strategic thinking. Jack Ma strongly believes that effective leadership is characterized by foresight. Right from its inception, Alibaba has always strived to remain ahead of the competition, with Jack Ma being severally termed as a visionary leader. When he was starting the company, Jack Ma saw the internet\'s immense potential in transforming commerce in China and beyond. Ever since, Alibaba has operated as a vision-oriented organization. Alibaba\'s strategic thinking ability is also evident in Jack Ma\'s delegation of his CEO role a few years ago. He allowed Jonathan Lu to take over CEO duties so as to focus on the visionary aspect (McGregor, 2014). As the executive chairman, Jack Ma serves as the strategist for the organization. This strategic thinking is what has seen Alibaba navigate the fiercely competitive ecommerce marketplace.
Emotional Intelligence
Another important trait associated with effective leadership is emotional intelligence. Emotional intelligence essentially denotes the awareness of one\'s emotions and the ability to acknowledge the emotions of other people (Bradberry & Greaves, 2009). Emotionally intelligent leaders are conscious of their own strengths and weaknesses, and effectively understand and control emotions. Indeed, though causal relationships remain difficult to establish, emotional intelligence has increasingly been identified as an important determinant of leadership success (Bertocci, 2009). Without the ability to recognize and interpret emotions, leaders may not effectively influence their followers. They may not forge the right relationships within the organization, consequently setting up the organization for failure.
The aspect of emotional intelligence is quite evident in Alibaba\'s style of leadership. The organization\'s leader has particularly come out as a self-aware individual. He has severally said that he has no background in technology in spite of founding the largest ecommerce company in the world today. He describes himself not as a smart guy. In 2013, while delivering a speech at Stanford University, he boldly stated that he still does not know what coding and internet\'s underlying technology are all about (Clark, 2016). This shows that Jack understands his strengths and weaknesses. Even though he is not a tech person, he has unique leadership capabilities that have made the organization attract the right people for the job.
Jack Ma\'s emotional intelligence is further evident from his mastery of appealing to people\'s emotions. This is not something observable in most leaders. Jack Ma\'s ability to appeal to people\'s emotions in large part explains why he has fostered an atmosphere of fun at Alibaba. He is charismatic and funny, and has made humor part of the organization\'s culture. In fact, the organization often seeks out individuals with such traits (Zakkour, 2014). Even the design of the organization\'s headquarters exemplifies fun and emotions: the building incorporates a large gym and a grocery store and faces a man-made lake beautified by lotuses, lily pads, and reeds. Appealing to emotions has played an instrumental role in attracting both capital and talent to the organization (Clark, 2016).
Communication and Leadership
It is also important for a leader to be an effective communicator. Communication essentially means relaying a message to a person or a group of people (Hayes, 2014). In every organizational setting, the leadership communicates virtually every day using different channels of communication. In fact, leadership and communication are heavily intertwined (Bertocci, 2009). Communication is crucial for conveying the mission, vision, and objectives of the organization, roles and responsibilities, decisions, strategic change initiatives, milestones and progress, and performance feedback. Communication is also important for addressing employee concerns as well as gathering employee views and perspectives. Without effective communication, an organization faces many dangers such as misunderstandings, conflict, and poor flow of work. Such events can have disastrous consequences on the organization.
Jack Ma is an excellent communicator, with his teaching background playing an influential role in building his communication skills. The leadership of the organization exploits various channels to communicate with and engage its employees -- from speeches and presentations to staff meetings, company events, discussion forums, and employee surveys.
Organizational Culture and Climate
Organizational culture is the set of values, beliefs, norms, attitudes, practices, and behaviors shared by a certain group of people (Schein, 2010). It dictates how things in an organization are done, employee conduct, as well as relationships between managers and subordinates. Essentially, organizational culture is an important element of organizational behavior. Every organization has its own unique behavior. Customer-centeredness means that everything the organization does is geared towards creating value for the customer. This is particularly mirrored in the composition of the organization\'s workforce. Dissimilar to most technology companies, Alibaba has majority of its employees working in sales. Though Alibaba is a customer-centered organization, it pays a great deal of attention to the needs of its employees as exemplified by its participative management style, commitment to teamwork, attractive rewards, and relaxed work environment.
High Performing Teams
Teamwork has become an important driver of organizational productivity and performance today. Organizations increasingly rely on teams to accomplish their ever more complex tasks (Bateman, Snell & Konopaske, 2016). With the increased prominence of teamwork, the notion of high performing teams has emerged. A high performing team is a group of individuals with the right talent, skills, knowledge, and capabilities for achieving the organization\'s goals and objectives (Bertocci, 2009). The leadership plays an integral role in developing such a team. It must put in place robust measures for empowering, motivating, and inspiring the team, as well as measuring, monitoring, and rewarding performance.
At Alibaba, teamwork is one of the six values that define the culture of the organization (Clark, 2016). The spirit of teamwork is particularly informed by the organization\'s founding principle -- partnership. Group activities such as outings, songs, and games are common at Alibaba, which may often come as a surprise for new employees joining the organization. These activities are mainly aimed at enhancing teamwork abilities, which can contribute to team productivity, effectiveness, and efficiency.
Developing high performing teams is undoubtedly not an easy undertaking. It is a process that starts right at the hiring stage (Bateman, Snell & Konopaske, 2016). Rather than experienced business people, Alibaba often recruits enthusiastic entrepreneurs. Based on Jack Ma\'s philosophy, the organization believes that innovation and dedication are more important than appearing good on paper (Clark, 2016). Indeed, passion is one of the major values that define the organization\'s culture. Focusing on passion as opposed to papers has enabled the organization to attract talented individuals, and thereby develop high performing teams -- teams with committed, adaptable, and naturally-driven individuals.
