This essay examines critical business strategy failures in the food and beverage industry through analysis of Dean Foods' bankruptcy and the JBS ransomware incident. The analysis explores how inadequate business models, cash flow management, and cybersecurity preparedness contributed to operational crises. A business model tells how a company will create and deliver value. It is also a blueprint for how to generate revenue. In the food and beverage industry, there are two main business models: the product-based model, and the marketing-based model. The product-based model focuses on product innovation, differentiation, quality, and scale; the marketing-based model focuses on customer appeal, customer engagement, brand recognition, and strategic sales. Companies that combine these models may see higher growth and more profitability than companies that pursue one model over the other. An example of a company whose approach is to combine models is Starbucks.

The business model portion of Starbucks’ operations focuses on delivering coffee products to consumers that are unique, high quality, and new. The company consistently offers seasonal flavors like the Pumpkin, Winter Spice, and so on. This stimulates a sense of urgency in the buyer. Starbucks also puts priority on high-quality ingredients and ethical sourcing through its Coffee and Farmer Equity (C.A.F.E.) Practices to promote sustainable farming. Customization is also a feature of this model: customers can personalize all orders with different milk choices, coffee types, syrups, and sizes.

The marketing-based model of Starbucks focuses on customer engagement and brand positioning. The company promotes the idea of Starbucks as a space between home and work where customers can relax, be at home away from home or do work away from work. The Starbucks Rewards Program incentivizes customers to be loyal to the brand and in reward they earn free drinks and birthday gifts. In 2021, JBS Foods suffered a ransomware attack that took advantage of vulnerabilities in its cybersecurity system. The attack was conducted by the REvil cybercriminal group. REvil encrypted JBS’s files and forced production to a stop in the US, Canada, and Australia. Obviously, there were global repercussions as a result, as JBS supplies beef, chicken, and pork, to customers around the world. The incident showed why cybersecurity systems need to be top-notch, even for seemingly “safe” food supplier organizations.

The ransomware attack was basically a hack that encrypted files; hackers demanded a ransom in exchange for the files release. With 20% of the U.S. meat supply at risk, JBS was under enormous pressure to restore its operations immediately. To do so, JBS made the controversial decision to pay the hackers $11 million in Bitcoin. CEO Andre Nogueira defended the decision, stating it was necessary to protect customers and the global supply chain. The payment was made by JBS\\\\\\\'s executive leadership in accordance with legal advisors and cybersecurity experts.

The attack could have been prevented with better cybersecurity measures. For example, the company should have used continuous network monitoring, endpoint detection and response (EDR) systems, offline data backups, and better testing. Companies like JBS should be training employees how to recognize phishing emails, which is the big way ransomware attacks occur. The decision to pay the ransom was controversial because even though it got operations back online, some believe it incentivized criminal behavior. From a utilitarian perspective, the decision was justifiable in the sense that it minimized harm to stakeholders. However, from a deontological perspective, paying the ransom was questionable, as it can easily be seen as a reward for criminal conduct, i.e., crime pays. Cash flow is what keeps any business alive. Without it, operations quickly dry up and stop. This is especially true in the food and beverage industry, where companies have to manage inventory, materials, labor, and debt all at once. A case of cash flow mismanagement happened with Dean Foods, which filed for Chapter 11 bankruptcy in 2019. The company failed to manage cash flow effectively: the result was operational shutdown, overwhelming debt accumulation, and finally bankruptcy.

Dean Foods\\\\\\\' cash flow issues may have stemmed from a shift in consumer choices, i.e., declining demand for cow\\\\\\\'s milk as consumers moved to plant-based milk alternatives like almond and soy milk. Regardless of the reason, Dean Foods\\\\\\\' revenue dropped and the company was unable to cover operational expenses. At the same time, Walmart which was one of Dean Food’s core customers, began sourcing its private-label milk from other suppliers. This was another big hit to Dean Foods, which now had a major liquidity problem. Suddenly, the company could not meet its short-term obligations.
