The Toyota Production System (TPS) is built on two primary concepts: "Just-In-Time" manufacturing and "Jidoka." Underpinning this leadership approach and the entire Toyota production process is the principle that "Great Thinking leads to Great Products." Other systems examined in this paper include Kanban, Muda, Kaizen, Heijunka, Hoshin, and Genchi Genbutsu (Chandrakant, 2011).

Key TPS Terms and Definitions

Genchi Genbutsu means "go and see for yourself." At Toyota, it refers to visiting the actual site in order to fully understand the real situation. This principle applies across all sectors, since one cannot be certain of the root cause of a problem without firsthand observation (Chandrakant, 2011).

Heijunka refers to the general leveling, within the production schedule, of both the quantity and variety of products manufactured during any given period. It is a prerequisite for Just-In-Time (JIT) distribution (Toyota, 2006). Toyota has found that it can create the leanest possible process and ultimately deliver better service and production value by leveling out its manufacturing schedule — through Heijunka — rather than building continuously to order. This principle is especially relevant in production companies that rely heavily on suppliers to prevent stockpiling (Chandrakant, 2011).

Hoshin refers to the objectives and methods used to address company goals and move the organization to a higher level of performance. It is adjustable from one year to the next, may span multiple years, and is created by top management (Toyota, 2006). The term Hoshin is the Japanese phrase for "annual planning instrument" and establishes objectives across the company. It is therefore relevant in all industrial sectors (Chandrakant, 2011).

Muda is interpreted as waste — low-value-added or inefficient activities involved in making the end product that prolong lead times. Examples include unnecessary movement to retrieve components or tools, excess inventory, and unnecessary waiting. Muda also encompasses overburdening people or equipment — pushing individuals and machines beyond their normal limits. The reduction of waste is important and relevant across all production sectors (Chandrakant, 2011).

The Two Primary TPS Pillars

Jidoka is one of the two primary TPS pillars. It refers to the capability to stop production lines — either automatically or manually — in the event of problems such as equipment breakdown, quality issues, or overdue work. Jidoka helps prevent defects from being passed downstream, assists in identifying and correcting problem areas through localization and isolation, and supports building quality directly into the production process (Toyota, 2006). This concept is especially relevant in automated sectors that require the highest levels of operational effectiveness.

Just-In-Time is the second of the two primary TPS pillars. It refers to the production and conveyance of only "what is needed, when it is needed, and in the amount needed." It is built on three fundamental principles:

2. Continuous Flow Processing
3. Takt Time (Toyota, 2006)

Just-In-Time is a combination of tools, methods, and principles that enables the organization to produce and deliver required products in small volumes with short lead times, meeting precise customer requirements. JIT functions so effectively at Toyota that there is virtually no excess stockpile of components across any business unit or division. This approach is most directly relevant to automotive manufacturing businesses (Chandrakant, 2011).
