Lead users can be defined as organizations or individuals within the user population who: (i) are aware of needs that will later be experienced by many other users in the market, and (ii) stand to reap significant benefits from satisfying those needs. Unlike other users, lead users can draw on their real-world experiences to forecast future tendencies and identify new product attributes that are lacking in existing products (Marzouki & Belkahla, 2019).
Applying Lead Users to a Homemade Food Innovation Project
This section analyzes the possibility of applying the lead user approach to a homemade food innovation project. With the growing focus on healthy lifestyles, more customers will be seeking to avoid fast-food options. However, due to increasingly tight schedules, these users may be unable to visit the store daily to purchase groceries they could cook and carry to work. The proposed innovation seeks to increase convenience for these users by delivering freshly cooked, homemade food options through online food apps. Incorporating lead users into this project is beneficial because these users serve as idea generators, inventors, and co-developers throughout the innovation process.
Lead Users as Idea Generators, Testers, and Co-Developers
With their extensive real-world experience, lead users serve as important sources for generating new project ideas. They are a reliable source of accurate information about customer needs and demands, particularly because they possess considerable knowledge about potential problems and may have already attempted to develop possible solutions themselves.
One group of lead users for the proposed project is the chronically ill population working in the Al Sadd District and adjoining areas in Doha. Owing to their health conditions, such customers are required to adhere to strict diets, which forces them to carry homemade food that meets certain nutritional standards. However, cooking every day is tedious, and making multiple trips to the store to purchase groceries places this group at an increased risk of illness, particularly in the wake of the COVID-19 pandemic. This group of lead users has already developed strategies for addressing this problem. By engaging them in product development, project developers could obtain ideas about what food offerings to provide and which online food apps to partner with. This enhances product accuracy and minimizes strategic risk.
Beyond generating product ideas, lead users are also crucial in performing feasibility tests, providing project developers with feedback on what is effective and what is not in a visual prototype (Dignell & Mattila, 2007). Lead users are particularly valuable during internal alpha testing of prototypes, where they help identify and correct final flaws and provide market-representative feedback that is more reliable than input from traditional product testers such as engineers (Dignell & Mattila, 2007). Engaging them therefore helps eliminate critical errors in the final product design, which could otherwise prove costly for the developer (Dignell & Mattila, 2007).
Lead users are also a crucial asset during the product launch and market testing phases, where they serve as co-developers (Dignell & Mattila, 2007). When launching products, developers strive to make the product appeal to the majority of potential customers by highlighting the benefits associated with the product or service. However, even when developers have identified key benefits, customers may not recognize all of them without the involvement of lead users (Dignell & Mattila, 2007). In most cases, users only value those product benefits that are personally important to them, and fail to pay attention to other features that may be equally significant.
For instance, a vegetarian may only be concerned with whether the homemade food project offers vegetarian options, without considering whether the contents are appropriate for diabetic patients. If a project developer relies primarily on input from such users, the product may not be fully acceptable to all user groups. Unlike other users, lead users will often recognize benefits of a product that are important not just to themselves but to other customers as well (Dignell & Mattila, 2007). Their input can therefore be crucial in increasing a new product's acceptance among target customers, and in minimizing the risk of launching a product that is not fully embraced by the market (Dignell & Mattila, 2007). The lead user's role during product launch is to observe customer feedback and advise management on the most appropriate response or adjustment strategies.
Finally, engaging lead users helps minimize the likelihood of market and technology risks, which can be particularly high when the manufacturer carries out the innovation process independently (Babouris & Sadegh, 2016). In most cases, firms assemble a multidisciplinary team comprising professionals and lead users to oversee the innovation process. This approach ensures that the firm devotes more time and attention to the innovation than would otherwise be possible. The multidisciplinary team provides more accurate avenues for identifying all potential weaknesses in the innovation and developing strategies to address them, resulting in an end product with significantly reduced risk of failure.
Conclusion
Despite the challenges firms face in implementing the lead user approach, the method has proven capable of generating highly innovative and profitable product concepts when properly applied. Key obstacles — including conflicting interests, resource demands, user reluctance, and internal organizational resistance — must be carefully managed. When firms invest in selecting appropriate lead users and building collaborative multidisciplinary teams, as illustrated by the HILTI example, the new product development process benefits substantially from the real-world knowledge and creative input that lead users uniquely provide.
