SunPower Pricing Strategy: Cost Leadership vs. Price Increases

~14 min read 6 sections Business · Business Strategy
Abstract

This paper analyzes two competing pricing strategies for SunPower in the photovoltaic (PV) panel market, drawing on simulation data from two scenario runs. The first scenario examines the effects of gradually decreasing module prices over an 18-year period, while the second traces the consequences of gradual price increases. Using competitor pricing behavior as a benchmark, the paper demonstrates that a cost leadership approach — steadily lowering module prices below those of both existing firms and new entrants — yields superior gains in market share and cumulative profitability. The paper concludes with strategic recommendations to SunPower's CFO, emphasizing that sustainable competitive advantage requires maintaining low unit direct costs without sacrificing product quality.

Key Takeaways
  • Background and Scope: Introduces SunPower pricing problem and competitive context
  • Gradual Increase in Module Price: Higher prices erode market share and long-run profitability
  • Gradual Decrease in Module Price: Lower prices build market share and cost leadership over time
  • Comparative Analysis: Contrasts two runs; identifies cost leadership as optimal path
  • Recommendations to the CFO: Advises minimizing unit costs without compromising panel quality
  • Conclusion: Competitive success depends on awareness of and response to rival pricing

What makes this paper effective

  • The paper uses concrete simulation data (specific percentages, dollar figures, and year-by-year comparisons) to ground every analytical claim, making abstract pricing concepts tangible and verifiable.
  • It maintains a clear contrast structure throughout — comparing the two runs side by side — which makes the argument easy to follow and the conclusion logically inevitable.
  • The recommendations section directly applies theoretical frameworks (cost leadership, barriers to entry) to practical managerial guidance, bridging academic literature and business decision-making effectively.

Key academic technique demonstrated

The paper demonstrates effective use of scenario comparison as an analytical method. By running two distinct pricing trajectories and tracking outcomes across the same variables (market share, net income, unit direct cost), the author isolates the causal relationship between pricing decisions and competitive performance. This technique, combined with selective citation of strategic management literature, grounds the quantitative findings in established theory.

Structure breakdown

The paper opens with a brief background establishing the decision context, then devotes two parallel body sections to analyzing each pricing scenario in detail. A synthesis section draws cross-scenario conclusions, followed by a recommendations section addressed directly to the CFO. This funnel structure — from data description to analysis to actionable advice — is characteristic of well-organized business strategy writing at the undergraduate level.

Background and Scope

To remain relevant in a competitive business environment, business entities must, among other things, embrace optimal pricing structures (Morden, 2016). This paper concerns itself with identifying the most viable pricing strategy for SunPower — one that maximizes cumulative profit while also expanding market share. The analysis is conducted in light of competitor pricing policies, where rival firms are likely to charge prices lower than those of SunPower.

From the analyses in Appendix 1 (Run 1) and Appendix 2 (Run 2), two themes emerge. As SunPower's module price decreases, both market share and profitability increase. Conversely, as SunPower's module price increases, market share drops, while profitability rises sluggishly up to a certain point before declining sharply. These two themes are analyzed comprehensively below.

Gradual Increase in Module Price

At a price level of $0.16 per kWh, SunPower holds a market share of 2.87% and records an annual net income of $45.08M. The other market participants at this time maintain a module price of $0.15, which is lower than SunPower's. When SunPower raises its module price to $0.17 while existing players maintain their price at $0.15, its market share falls to 2.54%, yet net income increases by 61%. This rise in income despite the reduced market share can be explained by the higher profit earned per unit sold — SunPower earns more per unit than its competitors, even though its overall share of the market has shrunk.

When new firms enter the market, SunPower's market share is further reduced and its profitability takes an additional hit. At this stage, existing firms continue to hold their module price at $0.15 while SunPower raises its price to $0.18. New entrants, however, offer a module price of just $0.10 — aggressively undercutting both SunPower and the established competitors. This move further erodes SunPower's market share and has a negative impact on its profitability. New firms begin with a market share of 6.20%, which grows steadily as SunPower continues to raise its module price. Over a fifteen-year period, the net profits of these new entrants grow from $13.26M to $3.33B, and their share of the market expands from 6.20% to 30.27%. The decline in both SunPower's profitability and market share in this scenario serves as a clear example of the consequences of poor pricing decisions.

Gradual Decrease in Module Price

Over the 18-year period covered by Run 1, SunPower increased its market share from 3.41% to 40.36%. The company's annual net income also grew substantially, rising from $39.08M to $43.84B. Beginning with a module price of $0.15, SunPower gradually reduced the price of its PV panels (measured in $ per kilowatt-hour) over time — a strategy that enabled it to protect its market share and significantly enhance profitability.

It is worth noting that during the first five decision points, the company was unable to grow its market share dramatically. This was largely due to new entrants undercutting SunPower's prices. During this period, however, SunPower was able to keep its module price below that of existing firms already in the market. Had those established firms managed to outcompete SunPower on price, the company would have found it difficult to achieve even modest market share growth.

Significant growth in both market share and profitability occurred only once SunPower was able to match the prices offered by new competitors. At the matched price level of $0.10, SunPower's market share increased from 5.64% to 11.07%, and its net profit leapt from $61.66M to $171.02M. When module prices were dropped below $0.08 — to $0.07 — new entrants held their module price at $0.08, since dropping below that threshold would not have been profitable for firms that had yet to accumulate sufficient market share to justify such a reduction.

Adopting a low-cost strategy of this kind can serve as an effective barrier to entry. As Doyle (2011) notes, barriers to entry "reduce the rate of entry of new firms, thus maintaining a level of profits for those already in the industry" (p. 175). At a price level below $0.07, SunPower can be said to have gained a genuine competitive advantage: its module price significantly reduces the rate of new firm entry while simultaneously denying higher-priced competitors a meaningful share of the market. According to Appendix 1, SunPower holds a substantial market share of 40.36% and impressive net income of $43.84B at a module price of $0.07.

Conclusion

In the final analysis, the success of an entity like SunPower in a highly competitive market is determined by its own pricing and related strategies in relation to the behavior of competitors. While the aggressive pricing strategies employed by competitors in Run 2 contribute to the near-demise of SunPower — whose market share is reduced to below 1% — those same aggressive pricing dynamics do not adversely affect SunPower's competitive standing in Run 1. This is due in large part to SunPower's awareness of competitor pricing behavior and its appropriate strategic response. The evidence drawn from both simulation runs strongly supports the adoption of a cost leadership approach as the optimal long-term pricing strategy for SunPower.
